This brief draws on one advisor's account of a sales team using an AI tool that scans for leads and surfaces potential deals automatically. The technology worked. The people did not follow. The central problem was ownership. Salespeople were reluctant to pursue leads they had not generated themselves, so strong automated output did not convert into action. Other failures compounded this. The tool sometimes got stuck in loops that led customers nowhere, with no clear exit or human handoff. Staff also carried trust problems on two fronts. They doubted the tool's efficiency, and they suspected it was gathering too much personal information. On top of these came ordinary resistance to change and fear of the unknown. The group spent considerable time trying to root cause one leader's struggles with his sales team, a sign that these adoption barriers are common and still unsolved. The lesson for executives is that AI adoption failures are rarely technical. They are human. Incentives, attribution, transparency, and change management determine whether a working tool delivers value. Leaders should redesign credit rules so reps own AI-sourced leads, build reliable human handoff into automated flows, disclose data practices to staff, and put someone accountable for adoption rather than mere installation. Measure follow-through, not lead volume. A tool that produces leads no one works produces nothing.
