Operators are quietly building real AI adoption practices, business-case gates, reverse mentorship, weekly show-and-tells, but the value created often stays invisible and uncredited.

Senior operators in a women's leadership program shared concrete practices for adopting AI inside their organizations. Several themes cut across the discussion. First, adoption is moving from informal advocacy toward governance. One operator's organization now requires a written business case, third party approval, and a data privacy review before any AI tool proceeds, which also reduces the advantage held by whoever speaks up first. Second, learning is flowing upward. Operators described reverse mentorship, where junior staff teach leaders how AI is actually used, and weekly 30 minute show-and-tell sessions that normalize failed experiments and draw out quieter contributors. Third, and most strongly voiced, much AI value is created behind the scenes through governance work, cross-organization connections, and use case development, yet stays invisible and uncredited. This suggests organizations may misjudge where AI value originates and reward visibility over contribution. One operator also stressed that AI transformation is not IT's job alone, and that the real work is setting guardrails that allow safe experimentation. For executives, the practical signals are clear: install a lightweight approval gate, track who builds use cases rather than who presents them, and create low-cost recurring rituals for sharing AI experiments. These moves cost little but improve both governance and adoption speed, while ensuring recognition matches actual value.
