Operators across regulated and legacy-heavy industries are hitting the same wall: enthusiasm and board pressure for AI are outrunning the governance, cost controls, and value measurement needed to use it safely.

Senior operators from finance, healthcare, entertainment, HR, and IT described a consistent gap between AI ambition and readiness. Legacy systems, some dating to the 1980s, block real integration for established firms, leaving them to automate only email and calendars. Consumption-based AI pricing has quietly shifted cost risk onto buyers, with one contract manager warning a single user could burn tens of thousands of dollars in a day before anyone notices. Expertise-based service firms face a slower threat: clients can now do routine work themselves, making consultants the redundant piece and pressuring roughly a third of some portfolios. Board and executive pressure is driving AI adoption for its own sake, with use cases often copied from competitors rather than fitted to the institution. Measurement is broken; operators dismissed token and usage volume as meaningless, since high consumption can produce only garbage. The most widely shared risk was data leakage, as staff paste confidential information into personal chatbots, prompting demand for closed-circuit AI that reads only internal data. Underlying all of this, one advisor argued that firms cannot even agree on what AI means, treating chatbots as if they represent the whole field. Executives should treat governance, cost monitoring, and value measurement as prerequisites, not afterthoughts, and should define AI concretely before deploying it.
