Operators are under heavy pressure to adopt AI but are blocked by legacy data, consumption cost blind spots, shadow-AI leakage, and the absence of any credible way to measure value.

Senior operators across finance, HR, IT sourcing, entertainment, translation, and professional services described a consistent gap between pressure to adopt AI and the plumbing needed to do it safely. Legacy systems built decades ago trap the data that would make AI useful, leaving firms stuck at email and calendar tasks. Professional services leaders warned that using AI on client work exposes how easily clients could do it themselves, threatening a third of some consulting revenue. An IT sourcing manager flagged a new cost danger: consumption-based, AI-enabled tools that let a single user burn tens of thousands of dollars unnoticed, shipped by vendors without governance. Shadow AI remains the daily security worry, with staff pasting sensitive data into personal chatbots and teams manually stripping records before use. Operators agreed that success measurement is broken. Token counts reward volume, not value, and most organizations lack any value framework at all. A financial services consultant added that banks bolt on separate AI governance rather than integrating it into existing risk structures, and often chase use cases their competitors picked. The through line: enthusiasm and mandates are ahead of data readiness, cost controls, security, and measurement. Executives should slow the mandate, fix the foundations, and reward judgment over usage. The firms that integrate governance and prove value will outlast those chasing adoption metrics.
