Operators across regulated and legacy heavy industries report that the hard parts of AI are governance, hidden consumption costs, poor fit, and legacy data, not access to tools.

Senior operators across cybersecurity, HR, finance, entertainment, translations, and IT procurement converged on a blunt message: the tools are easy, everything around them is hard. An IT sourcing manager warned that AI is now embedded in nearly every software product and billed by consumption, so one employee can quietly spend thirty thousand dollars in a day while vendors ship features without governance. Entertainment and festival operators said decades of data trapped in software from the eighties make AI impractical without a full rebuild. A PEO manager watched clients do expert work themselves, and the facilitator noted a third of consulting offerings are under this pressure. A financial services consultant said boards chase AI for competitive advantage but pick use cases by copying rivals, then build duplicate governance instead of using existing risk frameworks. A translations leader rejected token usage as a success metric, warning it rewards garbage in, garbage out. An IT firm found regulated verticals, including government, ban popular tools outright, fragmenting rollout. Across the board, operators cited data leakage from staff using personal accounts and low adoption of approved but unfamiliar internal platforms. The common thread: leaders are being pushed to adopt AI faster than they can measure its value, control its cost, govern its use, or fit it to their actual systems. Executives should slow the mandate, measure value rather than activity, cap consumption, and integrate AI oversight into the controls they already run.
