Operators across regulated industries are confident about AI's promise but cannot control its data risks or prove its value, leaving adoption running ahead of governance and measurement.

Senior operators from healthcare, law, software, HR, and DEI functions described a consistent gap between AI enthusiasm and AI control. Written policies exist to keep client and proprietary data out of AI tools, but operators admitted the real exposure is unintentional and unmonitored, with no technical safeguard behind the rules. A law firm operator is trying to track each client's differing AI preferences inside systems built for billing, and they cannot keep up. Clients are increasingly asking what firms do with their data. Measuring value is the shared frustration. A software firm leader called proving AI benefit far harder than expected, spending hours in spreadsheets to build an ROI story for leadership. Others questioned whether AI raises productivity at all or merely produces verbose drafts that take time to edit down. An HR leader at a large organization named the contradiction of urging staff to do more with AI while restricting them to a limited toolset with tight guardrails. Much of the actual AI work is happening informally, on the side of the desk, with no dedicated roles and its value uncaptured. The pattern is clear: adoption is outpacing both governance and measurement. Executives should install technical controls on data inputs, build a single record of client AI terms, set baseline metrics before deployment, and formally credit the AI work already underway.
