Across regulated and competitive sectors, operators say governance, data protection, and honest value measurement, not adoption, are now the hard problems slowing AI.

Senior operators across nonprofit, federal contracting, legal, manufacturing, design, and sales described a common shift: the hard part of AI is no longer adopting it but governing it. A federal contractor's operations leader found assistants can surface confidential pay and HR data depending on how a question is phrased, and is labeling data and slow rolling access before rollout. A design and sales leader is working in reverse after staff went rogue with unsanctioned tools and exposed company data. Regulated organizations feel this most sharply. A nonprofit handling health data cannot use common assistants because they are not compliant, narrowing its options. Others worry about proprietary formulas and even logos being absorbed and reused. On value, operators were candid: measuring an AI tool's benefit is still manual, resting on people estimating hours saved. That soft evidence undermines real ROI claims. The people side is the deepest tension. Teams grow anxious and push back when it is unclear what will happen to the efficiencies AI creates, and unnamed intent stalls adoption more than any technical hurdle. A project manager warned staff too often accept agent answers at face value instead of checking them. Competitive pressure adds urgency, since operators see rivals moving fast. The takeaway for executives: invest in data classification, access controls, compliant tooling, honest measurement, and clear communication about what efficiency is for, before scaling.
