Operators are learning that AI value depends less on the technology than on governance, honest measurement, and rebuilding how people learn and work.
Senior operators across security, staffing, insurance, manufacturing, finance, and rentals converged on a common reality: AI is adopted faster than it can be governed. The most urgent risk is shadow AI, where tools and plugins spread organically and expose enterprise data before controls exist. One large firm responded by shutting off outside tools, standardizing on one embedded platform, and warning that unused licenses will be revoked because compute is expensive. That signals a shift from open access to earned, cost-managed access. On measurement, operators warned that engagement does not equal productivity. People hit token limits or generate novelty content while looking busy and creating no value. Executives who report logins and prompts will overstate returns. The workforce theme was sharp. Automating entry-level tasks removes the training ground that once produced people who can validate AI output and exercise judgment. New hires struggle to check their work; tenured staff resist adoption entirely, splitting the workforce by AI fluency rather than seniority. In insurance, the deepest barrier is inertia: decades of enhancing legacy processes make it hard to rethink workflows around outcomes. Across both breakout groups, the recommended path was deliberate: crawl before running, put leadership ownership and guardrails first, start internal before customer-facing, invest in observability, and build critical thinking over technical skill. The gap between AI activity and AI value is where operators are focusing attention.
