Operators want governance, value assessment, and clear human oversight roles established before AI rolls out, not bolted on afterward.

Senior operators described a governance-first approach to AI adoption. The strongest theme was sequencing: assess a tool's value and put governance in place before deployment, not after. Several stressed that human-in-the-loop oversight only works when duties are explicit. Employees must know their specific role, and high-risk decisions must be flagged for mandatory human review by severity. Adoption itself was treated as something to measure and gate. Operators suggested assigning a trained person to monitor tool adoption and requiring AI literacy training before employees reach a given usage level. Half-day trainings were floated to raise baseline literacy. One operator warned that without internal champions, companies miss the AI opportunity entirely, framing adoption as dependent on motivated people rather than tools alone. Job design also came up. Operators described crafting roles around the AI-human hand-off: identifying which tasks AI performs, which humans keep, and what new skills the resulting gap demands. The practical model was to use AI at the front end and let it handle menial tasks while humans supervise. Taken together, these points show experienced operators treating AI less as a technology purchase and more as an organizational change program. The recurring worry was starting deployment without clarity on end state, oversight roles, value, and severity of outcomes. Executives should read this as a call to build gates, roles, and metrics before rollout, and to resource champions and training deliberately.
