The Recognition Gap: Why AI Value Stays Invisible to Leadership
Insights from senior women operators in IT and related functions on AI value capture, ROI measurement, enablement, and uneven adoption.

Women are already generating real AI value, but the gap lies in systems that capture, credit, and communicate that value to leadership.
Senior operators, mostly women in IT and related functions, described a consistent pattern: AI work is happening, but leadership often cannot see it. One leader's team had built AI agents the organization used without leadership even knowing. The group framed this as a recognition and attribution problem, not an adoption problem. Several operators stressed that usage alone is invisible; value must be articulated. One offered a four-part frame: problem, AI usage, human contribution, and business outcome. This connects AI activity to results leaders care about. To make value provable, operators recommended a running ledger, refreshed yearly, tracking improvements and ROI. Enablement was also concrete. One company is rolling out mandatory AI training top-down, beginning with C-level leaders and then VPs, treating executive fluency as a prerequisite rather than an afterthought. Its tiered program meets people wherever they are on their AI journey. Yet maturity varies sharply. While some teams deploy agents, another participant admitted she is still trying to get AI usage off the ground. The through-line for executives: adoption metrics prove little without capture mechanisms, value narratives, and sponsorship that connect human contribution to business outcomes. The risk is that valuable work, disproportionately done by women, stays uncredited and unfunded. The opportunity is to build simple systems, a registry, a value ledger, a communication template, that make invisible work visible and reward it.
