AI value is already being created inside firms, but the missing systems are for recognition, attribution, and translating work into business outcomes.

Senior operators, mostly women in IT and enablement roles, agreed that AI work is already underway inside their organizations. The real gap is not adoption but recognition and measurement. One leader described a team quietly building AI agents that senior leadership never knew existed, a sign of forming shadow capability. Several operators stressed that usage counts are meaningless; what matters is value generated, and few firms keep a ledger that links AI work to outcomes. One shared a practical framework for pitching leadership: name the problem, the AI usage, the human contribution, and the business outcome. Another described a tiered training program rolled out from the C-suite down, sequencing learning, building, testing, and proving. A recurring theme was that contributions, particularly from women, go uncredited because no mechanism captures or attributes them. Storytelling emerged as a strategic lever, including telling the stories of people who will not promote themselves. Maturity varied widely, with one operator still trying to get any AI usage started. For executives, the message is clear: adoption metrics hide whether value is real, informal AI work needs to be surfaced and owned, and recognition systems determine who stays to lead the next phase. Build value ledgers, standardize outcome narratives, and make invisible work visible before it becomes both a dependency and a retention risk.
