Senior operators are shifting from AI enthusiasm to hard questions of cost trajectory, vendor lock-in, real oversight, and whether their business models themselves must change.

Operators across manufacturing, ERP, security, and academia described an AI landscape maturing past pilots into difficult governance and economics. Several warned that human-in-the-loop controls have become theater, with reviewers rubber-stamping AI output and, in some cases, holding incentives that conflict with honest review. Accountability then falls on untrained approvers. A recurring worry was cost: ROI on an AI solution is capped, but the cost to achieve it shifts every six months, so firms want unit costs locked for a multi-year runway. One manufacturing leader refuses to rent intellect through SaaS, fearing the loss of accumulated expert knowledge if the firm ever leaves the vendor. An ERP operator argued the traditional heavy-capex model is wrong for AI because compute costs keep falling, making today's premium tomorrow's regret. Governance leads admitted they cannot even inventory the agentic workflows running in silos across their organizations, raising duplication and data-leakage risks. Yet the value is real: one operator reported over 100 percent productivity gains in a year with no firings and few new hires, treating AI as a long game tied to strategic identity. Others are building value-measurement frameworks that test business outcomes honestly, even when the numbers disappoint. The throughline: enthusiasm is giving way to disciplined questions about cost drift, lock-in, real oversight, and whether operating models themselves must change.
