Operators say the hard part of AI is not the technology but governing shadow usage, managing worker resistance, and resisting executive pressure to move faster than their data, trust, and measurement can support.
Senior operators across healthcare, defense, tech, finance, and trade associations converged on a clear message: the technology is not the bottleneck. The people and the plumbing are. Several reported proprietary data already leaking through unsanctioned public AI tools, as thousands of employees experiment past policy. Governance cannot keep pace with internal projects. At the same time, shareholder and executive pressure demands that years of built work be replaced in months, a timeline operators expect to fail and to cause real churn. Worker resistance is hardening, with teams pushing back and, in some cases, quietly sabotaging rollouts they see as threatening their jobs. A recurring insight: staff trust the tools but not the leaders deploying them, so communication and protected review time matter more than the model chosen. Operators also flagged durability risks. Custom AI assistants get sunset within a year or two, and outsourcing your knowledge and context layer creates dependency you cannot easily unwind. Several stressed a readiness test: if you are not satisfied with your current business intelligence, you are not ready for AI. Measurement remains immature; most are shifting from counting activity to proving outcomes, and one comms leader described a wholesale pivot from earned media to feeding LLMs, a practice with no agreed metrics yet. The common thread is calibration: moving fast enough to compete without skipping the foundational steps that make AI safe and valuable.
