The people actually building and driving AI adoption inside organizations are often invisible because their work is informal, unmeasured, and unspoken.

Senior operators discussing AI value creation surfaced a consistent gap between where AI work happens and where it gets recognized. Much of the real capability, building agents, redesigning workflows, and driving adoption, occurs informally, in the collaboration that follows formal meetings. This work rarely appears in proposals or reports. A second gap is measurement. Operators want AI outcomes quantified in hours saved, cost reductions, and productivity, but admitted that capturing those numbers is still a manual effort with no supporting tooling. The result is that demonstrated value goes undocumented. A third concern is talent visibility. Contributions stay invisible unless deliberately communicated and socialized, which means the people who build practical AI capability can go unrecognized and, by implication, unretained. Advisors urged intentional visibility, self-advocacy, and active sponsorship by leaders, including using strengths assessments to find value creators who do not naturally promote themselves. For executives, the practical signals are clear. Instrument AI workflows to capture impact automatically rather than relying on manual reporting. Map who actually drives adoption, not just who proposes ideas, and give them visible ownership. Build channels to surface AI outcomes and the people behind them. Firms that do this will both prove ROI and keep the scarce practical talent that competitors cannot see.
