Operators have moved past adoption anxiety into a harder phase where measuring value, controlling cost, and governing autonomous agents now determine whether AI pays off.
Senior operators across audited industries, consulting, technology, software, franchising, and hospitality converged on a shared message: building AI is no longer the problem, proving and controlling it is. Several reported building agents they cannot measure, falling back on biased self-reported time savings to justify spend. One organization that encouraged open AI use watched consumption budgets shrink until staff had to ration usage. A consultant admitted feeding legal documents into chatbots to cut costs while conceding she cannot judge the output, a candid gap between confidence and practice. Technologists described AI generating code and tools faster than humans can review, prompting improvised fixes like using one model to check another. That volume has created a quality control bottleneck, shifting the constraint to scarce human reviewers and sometimes erasing the promised savings. On risk, operators flagged staff pasting sensitive data into tools and agents being granted broad system access, with one warning that few peers realize agents must be limited to a user's permissions. The breakout group reinforced these themes: human oversight is hard to sustain, permission fatigue leads people to click approve mindlessly, and trial and error is no substitute for AI policy. The clearest takeaway, voiced in closing, was the need to decide upfront how much authority to delegate to AI. Executives should treat measurement, cost controls, review capacity, and agent governance as the next required investments, not afterthoughts.
