Operators across regulated and legacy-bound industries say the real AI barriers are not appetite but data architecture, cost governance, fragmented rules, and the inability to measure genuine value.
Senior operators from finance, IT, HR, entertainment, translations, and cybersecurity described a widening gap between pressure to adopt AI and the practical means to do it well. Consulting and professional services face revenue erosion as clients replicate routine expert work themselves; one operator said a third of such business is now under threat. Established firms are blocked less by strategy than by legacy systems, with decades of data trapped in software too old to integrate without a full rebuild. Cost is emerging as a quiet risk: consumption-based pricing is now embedded in nearly all software, and a single user can spend tens of thousands in a day before anyone notices. In regulated sectors, operators are duplicating governance rather than folding AI into existing risk frameworks, and sector-specific tool bans fragment enterprise rollouts. Across the board, measurement is broken. Operators warned that token or usage counts are being mistaken for value, producing high activity with no real return. The consistent message: leaders need guidance on how to use AI, not just whether to, including usage instructions, value-based metrics, and integration into current governance. The strongest signal was convergence. These operators, working in very different industries, independently named the same unsolved problems: data readiness, cost control, regulatory fragmentation, and value measurement. Executives should treat these as prerequisites, addressing architecture, spend controls, and outcome metrics before scaling deployment.
