Senior operators across consulting, software, insurance, and regulated industries converged on a single theme: the hard part of AI is not the tool, it is the surrounding process, people, and governance. Multiple leaders reported that employees were told to "use AI" with no clear expectation of what to do or how it would be measured, stalling adoption. One warned that board pressure to ship AI, combined with security lockdowns from firms that cannot locate their own data, pushes staff toward rogue shadow tools that leak sensitive information. Another observed that agents quietly turn individual contributors into managers, demanding supervisory skills they have never built. A consultant framed adoption as 20% tool and 80% new process, and described embedding business context and guardrails inside the agent so it enforces procedures itself. He also reported that a machine-readable context layer on data pipelines cut token costs, because agents otherwise search endlessly or fabricate answers. A breakout group captured the governance tension precisely: too-strict policies trigger workarounds, too-loose ones put the whole company on public chatbots, so guardrails must be monitored and tuned. Practical moves surfaced too: required training before granting tool licenses, and comparing model outputs before choosing a strategy. The common thread is that governance, data readiness, and workforce clarity, set up front, determine whether AI delivers value or exposes the business.
