Senior operators across healthcare, defense, technology, finance, and trade associations described a widening gap between executive AI ambition and operational reality. Shareholders and senior leaders are demanding headcount cuts and fast returns, yet no one has agreed how to measure value. One healthcare leader called measurement still in its infancy, shifting from counting activity to proving outcomes. A comms leader said the metrics for his work do not yet exist. Beneath this sits a readiness problem. A CTO warned that organizations unhappy with their business intelligence are not ready for AI, and an AI transformation lead cautioned against outsourcing the context layer that makes AI useful. Governance is lagging. Operators reported shadow AI, repeatedly reversed policies, and private company data surfacing publicly after staff used consumer tools. The sharpest signal was human. Frontline and adjacent teams are resisting, and in some cases reportedly sabotaging, AI mandates they see as threats to their jobs. A comms leader is now feeding large language models through expert posts to shape how AI answers questions about his organization, an emerging discipline with no settled measures. The common thread: the hard problems are organizational, not technical.
