The barrier to AI value is not adoption but the absence of systems to capture, credit, and communicate the human contribution behind AI work.

Senior operators described a consistent pattern: valuable AI work is already happening, but leadership often cannot see it. One operator's team built AI agents for the organization without leadership even knowing. The group treated this as a recognition and attribution problem, not a usage problem. An IT leader stressed that proving the value generated by AI matters more than counting who uses it, and called for a value ledger. Operators converged on a shared framework for reporting to leadership: state the problem, the AI usage, the human contribution, and the business outcome. This narrative structure connects work to outcomes executives reward. Enablement approaches varied. One company is rolling out mandatory AI training top-down, beginning with C-level and VPs, alongside tiered programs that meet people at different skill levels. Another operator recommended starting a fresh tracking list each year to record improvements and ROI. Maturity differed sharply across the room, from teams building agents to one still trying to get AI usage off the ground. The strongest signal for executives is that measurement and communication systems lag behind actual AI activity. Firms that build deliberate capture, attribution, and value-reporting mechanisms will defend budgets and retain talent better than those tracking usage alone. The gap between doing AI work and getting credit for it is a real talent and ROI risk.
