Operators have moved past whether to use AI and are now stuck on the harder problems of proving its value, controlling its cost, and governing what it is allowed to do.
Senior operators across technology, consulting, franchising, and regulated industries reported a consistent shift: adoption is no longer the problem, but measurement, cost, and control are. Teams are building AI agents faster than they can prove their worth, falling back on biased self-reported time savings. Model budgets are shrinking to the point of rationing, turning open access into a quiet cost problem. A consultant described AI cutting both ways, eroding a third of her service revenue while she uses AI to skip her own legal experts despite not knowing if the answers are sound. Technologists warned that AI now produces more code than anyone can review, forcing them to pit one model against another to audit output. Several described a pendulum swing from underuse to overuse and AI slop, where faster production simply moves the bottleneck to quality control and raises cost. The sharpest risk was governance of agents: broad access to sensitive data combined with approval fatigue, where staff click OK on permission prompts without thinking. Advisors agreed that human oversight is rising in importance but hard to sustain, and that trial and error is no substitute for real AI policy. The through-line for executives is clear. The value, cost, and control questions now matter more than adoption itself, and the firms that answer them deliberately will pull ahead of those still chasing output volume.
