Operators across industries are under pressure to adopt AI fast, but their real constraints are legacy data, uncontrolled costs, weak value measurement, and governance that cannot keep pace.
Senior operators across finance, HR, IT, entertainment, and professional services described a wide gap between pressure to adopt AI and their ability to do it well. Firms with decades of proprietary data in old systems find AI cannot be added without a full rebuild. Professional-services leaders watch clients use AI to do work they once paid for, hollowing out billable expertise. Procurement leaders warned that consumption-based, AI-enabled contracts shift cost risk onto buyers, where a single user can burn large sums before anyone notices. Several operators dismissed usage volume as a success metric, noting that heavy token use can mean garbage in, garbage out, while survey data showed most organizations still lack any value measurement framework. Adoption also stalls when staff reject secure in-house tools for familiar consumer ones, then move sensitive data outside company walls. In financial services, board pressure drives firms to copy competitors' use cases and to bolt on separate AI governance rather than fold it into existing risk frameworks. The common thread is that leadership demand is running ahead of the plumbing: data readiness, cost controls, measurement, and governance. Executives who slow down to fix those foundations, and who define not just whether but how AI is used, will avoid the costly reversals others are already reporting. The winners will measure value, not activity, and make the secure path the easy path.
