Operators say the real, undervalued AI value lies in leadership and enablement work, and those doing it must make it visible or lose credit for it.

Senior operators in this discussion argued that AI value creation is widely misunderstood. Much of the work that drives real adoption is invisible: governance, data readiness, process redesign, workforce enablement, and translating ideas into action. This work is often separated from the technical building that gets celebrated. As a result, the people doing it may not receive credit. Advisors pointed to senior leadership AI meetings where presentations skew toward those who volunteer to showcase results, not those who did the work. That gap between creating value and receiving visibility distorts who is seen as an AI leader. Operators also flagged a stigma around leaders using AI for their own work, where people feel shame rather than pride. This suppresses honest reporting and slows normalization. A further theme was that AI transformation is not an IT responsibility alone, and confining ownership to IT limits the accountability needed for change. Taken together, these observations suggest executives should rethink how AI contribution is measured, credited, and owned. Rewarding only technical output undervalues enablement work. Letting credit go to volunteers distorts talent decisions. Penalizing disclosed AI use corrupts adoption data. The practical response is to broaden what counts as AI value, distribute ownership across the business, structure review forums to surface real contributors, and let leaders model open AI use.
