Across industries, operators say governance, data leakage, and workforce fear, not technical adoption, are the real barriers slowing AI, while ROI still rests on guesswork.

Senior operators across regulated industries, nonprofits, legal, design, and sales converged on a clear message: the hard part of AI is not adoption, it is control. A federal contractor warned that enabling Copilot over existing files can expose confidential pay and procurement data through cleverly phrased questions, unless labeling and permissions come first. A design and sales leader described staff going rogue with unapproved tools, leaking information, and forcing the team to work backward to contain it. Rationing seats made the problem worse by pushing people to unsanctioned tools. Legal and IP concerns ran deep, from trade secret formulas that competitors could surface on shared models, to a nonprofit logo being reused by AI tools, to HIPAA rules blocking common assistants entirely. On the people side, one operator said unclear plans for AI efficiencies breed anxiety and pushback, stalling adoption more than any technical issue. Another flagged overtrust, with staff taking agent outputs at face value. On value, operators admitted that measuring AI savings is still a manual process of asking people to estimate hours saved, leaving ROI claims soft. The common thread: enthusiasm is outrunning the guardrails, the metrics, and the workforce conversation. Executives should set data labeling and permissions before enabling assistants, provide sanctioned tools quickly to curb shadow use, name plainly what efficiencies will fund, and replace self-reported savings with measured baselines.
