Operators are learning that their biggest AI obstacle is not the technology but decades of unclean data, hidden logic in legacy tools, and shallow governance visibility.
Senior operators across financial services, healthcare, and other industries described a consistent gap between AI ambition and organizational readiness. The clearest theme was data. Multiple leaders found their data too dirty to trust an AI copilot, with one facing eighteen months of cleanup on key data sets. Others revealed that decades of BI reporting hid bad data by baking corrections into tools rather than fixing sources, leaving some to consider dumping data and starting fresh. Domain knowledge emerged as a quiet risk. Technical staff who do not understand the business pull the wrong data and cannot see that outputs are wrong. Operators without visibility into their own data warehouses said they must simply trust others, and advised demanding screen access to catch errors. Governance was thin. When asked who sits in gatekeeping roles, only about a third raised hands, though several argued validation gates must be built into processes from the start. On adoption, operators found resistance tracks job type more than generation, and that giving people tools does not mean they know how to use them. Practical responses included reverse mentorship, maturity tiers of users, keeping copilots inside the firewall, and framing AI as direction setting rather than replacement. The message for executives is plain. Value comes from fixing data, closing domain gaps, and formalizing human review before scaling AI.
