Operators across regulated industries are confident about AI's promise but cannot yet measure its value, control accidental data exposure, or reconcile mixed adoption messaging.
Senior operators across healthcare, law, software, HR, and diversity functions described a shared gap between AI enthusiasm and AI control. The clearest theme was data risk: a diversity director noted that written policies curb intentional leaks but leave unintentional exposure unguarded, while clients increasingly ask how their data is used. A law firm leader described tracking each client's distinct AI permissions much like billing guidelines, a growing operational burden with no standard system. ROI measurement emerged as a genuine struggle. Even a manager at a software firm, which restricts engineers from open tools to protect code, admitted that proving AI benefit through KPIs is far harder than expected, with raw data being sifted in spreadsheets to tell a story. An HR leader at a large organization named a contradiction many feel: staff are told to do more with less using AI, yet face tight guardrails on which tools they may touch. Finally, operators observed that AI work often happens on the side of the desk, since few companies have dedicated AI roles, leaving valuable contributions uncompensated and unrecognized. Together these points signal that adoption is running ahead of governance and measurement. Executives should set baseline metrics before scaling, invest in real-time detection of accidental data exposure rather than policy alone, reconcile encouragement with clear limits, and formalize AI responsibilities so that value created is captured and credited.
