Senior operators converged on a single theme: AI success depends far more on process, clarity, and governance than on the tools themselves. An engineering leader's employee survey found the top barrier was no clear expectation of what staff should do with AI or how it affects their evaluation. Others confirmed this gap. A change leader noted governance policies are often written in legalese employees cannot follow, and urged one-page guidance; another group described calibrating 'healthy friction' so rules are neither so strict they invite workarounds nor so loose that staff put the whole company on public tools. Security surfaced sharply: board pressure to ship AI, combined with locked-down data, is pushing frontline workers toward shadow AI that exposes sensitive information. A related warning: individual contributors are now managing agents, an unaddressed skill shift. On the constructive side, one consultant embeds business context and rules directly into agents and data pipelines, which enforces guardrails, improves accuracy, and lowers token cost. A manufacturing operator argued that scattered departmental pilots are mistaken for adoption when top management lacks a whole-system strategy linking AI to process and profit, fueling resistance. The practical takeaway for executives: set role-specific expectations and metrics, write governance people can read, secure data before mandating tools, and build context into the systems themselves.
