Operators want value and governance proven before AI rollout, with human oversight, named champions, and role redesign built in from the start.

Senior operators in this discussion pushed back on rolling out AI first and measuring later. One argued that a tool's value should be assessed and its governance defined before deployment, not after. Several emphasized that human oversight only works when it is specified: employees must know their exact role in oversight, and high-risk decisions should always be reviewed by a person. Role redesign came through as practical work. Operators described job crafting as mapping the AI-human hand-off, naming which tasks AI performs, which humans keep, and what new skills the gap demands. The pattern favored using AI at the front end while humans handle judgment. Adoption, they warned, does not happen on its own. Without named champions the opportunity is missed, and someone trained should monitor adoption rather than assume it. On workforce readiness, operators suggested gating access to a given AI capability level on completed training, supported by short half-day literacy sessions. The through-line is discipline before deployment. These operators treat governance, oversight, role clarity, and literacy as prerequisites, not cleanup work. Executives should note the practical sequencing: prove value, set governance, classify decisions by risk, redesign roles around hand-offs, appoint champions, and tie tool access to training. None of this is exotic, but it reflects a maturing view that unmanaged AI rollouts waste money and create risk that is expensive to unwind later.
