Operators agree AI should be governed like any strategic investment, judged on outcomes rather than usage, with humans given real authority to challenge it.
A group of senior operators concluded that AI deserves the same investment discipline as any strategic bet, adapted to AI's speed. Their strongest warning: adoption and usage are not success. Value must show up as ROI, cost avoidance, productivity, quality, or better decisions. They urged leaders to incentivize those outcomes rather than AI use itself, because rewarding activity optimizes for motion over value. A related tension drew agreement. Human-in-the-loop review is hollow when incentives reward speed so heavily that reviewers are discouraged from questioning the AI. Real oversight requires giving humans both authority and incentive to override. Operators also named "zombie AI" initiatives that consume resources but never deliver value, sustained by sunk-cost bias, and called for explicit stop decisions. On vendors, they pushed hard on ownership questions: who owns submitted data, model training rights, AI-generated IP, custom agents, and what survives contract termination. These feed a due-diligence checklist executives can use now. Finally, they rejected simple tool consolidation. Different models serve complementary purposes, so the goal is optimizing the workflow and enterprise capability, not minimizing vendor count. Together these points describe a maturing operator view: AI value is earned through governance, measurement, and human accountability, not declared through adoption metrics. Executives should audit their portfolios, redesign incentives around outcomes, clarify decision rights, and scrutinize vendor contracts before scaling.
