Senior operators across technology, events, finance, and nonprofit sectors described a consistent gap. AI value is being created through strategic questioning, governance, policy development, and change management, but organizations track almost none of it. Recognition flows to visible technical builders while the leadership work that keeps AI aligned to business goals goes uncredited. Several operators noted women disproportionately do this alignment work, asking why before adopting, and that no platform captures it. The cost is real. One operator described executives sponsoring employee bot-building cohorts on top of regular jobs, producing burnout and messy, unclean data processes. Others admitted their teams repeat the same learning curve because no shared registry of use cases or lessons exists. Policy variance is wide, from firms banning all AI including meeting transcription to firms with no standards at all. Operators want clear policies that also address employee fear of job loss. A recurring theme was outcome over output. One operator argued recognition should follow business results, not the tools used, and that AI should be excluded from attribution entirely. For executives, the practical moves are clear. Track AI use cases and measured outcomes in one place. Resource innovation projects as real work rather than volunteer effort. Redesign recognition to reward enablement and oversight, not just technical output. Publish clear usage policies. The organizations that measure and credit this hidden work will retain the people delivering it.
