Operators agree the hard part of AI is not the technology but the missing scaffolding around it: clear expectations, tunable governance, captured knowledge, and process redesign.

Senior operators across consulting, software, insurance, and energy converged on a single theme: AI value fails on people and process, not tools. One leader captured it as '20% tool, 80% brand new process,' warning that laying AI over existing workflows creates stress and no gain. Multiple operators found the biggest adoption barrier is unclear expectations. Employees do not know what AI use should look like or how it affects their performance reviews. A security leader described a dangerous loop: board pressure to adopt, combined with data lockdowns, pushes newly minted 'agent managers' toward rogue tools that expose sensitive data. Operators also flagged quieter risks. As agents replace middle managers, organizations lose the undocumented knowledge and change champions those managers held. Governance itself was reframed as a dial to tune, not a lock to set. Too strict breeds workarounds; too loose puts the whole company on public tools. On the technical side, one consultant reported that embedding business context directly into agents and data pipelines raised accuracy, sped adoption, and cut token cost because agents stopped searching endlessly. Practical moves emerged: gate AI licenses behind training, assign someone specifically to assess tools, capture manager knowledge before restructuring, and give employees a voice in reshaping their own roles. The gap between adoption pressure and adoption readiness is where most risk now sits.
