Operators are discovering that their data is not ready for AI, and that decades of hidden workarounds, access gaps, and domain blind spots must be fixed before AI tools deliver trustworthy results.

Senior operators across financial services, healthcare, and smaller organizations shared a consistent and sobering message: the barrier to useful AI is not the tool but the data beneath it. One leader estimated 18 months of cleanup before she could point an AI-native tool at key data sets. Others discovered their existing dashboards had quietly hidden dirty data through in-tool calculations and manual patches accumulated over two decades, with fixes surviving only as tribal knowledge. New AI tools cannot inherit that scaffolding, forcing rebuilds from scratch. A healthcare operator warned that IT staff pull the wrong fields when they lack domain knowledge, producing confident but wrong outputs; blended domain-and-technical hires question the data better. Many operators also lack visibility into their own data layer, forcing blind trust in BI teams. On adoption, one operator argued resistance tracks type of work, not generation, challenging the popular reverse-mentorship framing. Practical responses emerged: maturity tiers labeled sandboxers, super users, and builders, supported by psychological safety and permission to fail; firewall-contained AI tied to vetted internal sources; and auditing teams that found access does not equal effective use. Only about a third of those present sat on any governance body. The throughline: executives should treat data readiness, domain fluency, and human validation as prerequisites, not afterthoughts, and build gatekeeping into AI processes from the start.
