Senior operators across regulated and commercial sectors converged on a clear message: the hard part of AI is not adoption but control. A federal contractor leader warned that a rolling out AI assistant could surface confidential pay and HR data through clever phrasing, so she is labeling data and slow rolling the release. A design and sales operator admitted employees already went rogue, leaking company information, and her team now works in reverse to contain it. Measurement remains weak. One operator noted that AI value is still estimated manually by asking people how many hours they saved, and called for automated ways to measure it. On the people side, operators said efficiency gains without a clear plan for freed time create anxiety, pushback, and resistance that stalls initiatives. Protecting proprietary information is pushing some firms toward private internal AI, with one operator advising against external tools because inputs could reach competitors. Nonprofits handling HIPAA data reported that popular tools are simply off limits for compliance reasons. Several operators also flagged a competitive race, noting everyone is moving fast toward AI driven insights. Taken together, these points suggest executives should invest first in data classification, shadow AI discovery, honest measurement, and workforce communication, before chasing broader deployment. The operators who were furthest along were not the fastest adopters but those managing risk deliberately.
