Across industries, operators say the hard part of AI is not adoption but governing data exposure, workforce fear, and unmeasured value, while shadow use outpaces formal controls.

Senior operators across regulated and commercial sectors agreed the AI challenge has shifted from adoption to control. A federal contractor's operations leader warned that assistants like Copilot can surface confidential pay and HR data depending on how a question is phrased, making data labeling a prerequisite for rollout. A design and sales operator admitted employees already went rogue with AI tools, leaving company data exposed and the team scrambling to contain it. Rationing seats, she said, only pushed people toward unsanctioned tools. Workforce anxiety surfaced repeatedly. One operator noted that leaders push efficiency without saying what the saved time is for, breeding resistance that quietly stalls adoption. Measurement remains weak. One group found that proving AI value still means asking people to estimate hours saved, and called for automated ways to measure it. Protection of proprietary information drove some firms to build internal AI and ban external tools, fearing that shared inputs hand competitors the same insights. A nonprofit even saw its logo reused elsewhere. Regulated organizations face a sharper limit: a health-data nonprofit cannot use mainstream tools at all because they are not compliant. The common thread is that confidence in AI's promise runs ahead of the controls, metrics, and workforce trust needed to realize it. Executives should label sensitive data, fund broad sanctioned access to curb shadow use, state plainly how efficiency gains will be used, and build measurement before deployment, not after.
