Operators across consulting, software, and change management converged on one theme: AI stalls not on technology but on missing clarity. A software leader found that a company-wide AI push failed because employees were never told what to do or how it would affect their reviews. Multiple advisors echoed this expectation gap. One warned that board pressure to deploy AI, paired with data lockdowns, drives staff toward shadow tools that expose sensitive data, the very risk leaders fear. Another reframed AI as 20 percent tool and 80 percent new process, arguing that layering tools over old workflows creates stress and little value. A change-management leader flagged a quieter danger: middle managers, the usual change champions and keepers of institutional knowledge, are being displaced by agents, draining the know-how needed to run change. A senior operator argued that top management rarely sets a whole-system strategy, so scattered departmental uses get mistaken for having one and fuel worker resistance. On the constructive side, one consultant described embedding business and process context directly into agent files and data pipelines, so the agent enforces its own guardrails, improves accuracy, and cuts token cost by searching less. The through-line for executives: invest in expectations, strategy, and workflow-level governance before scaling tools. Clarity, several put it, is kindness, and it is also the difference between adoption and expensive theater.
