Senior operators across consulting, software, insurance, and industry agreed that AI adoption stalls on human and process gaps, not technology. A consulting firm's employee survey found the biggest barrier was unclear expectations: staff did not know what AI use their roles required or how it affected their performance reviews. Blanket 'use AI' mandates were judged insufficient. Several warned that heavy-handed security lockdowns backfire, pushing frontline workers into shadow AI tools that expose sensitive data out of ignorance rather than malice. The recommended answer was not looser controls but sanctioned tools that are easier than the workarounds, paired with training on why boundaries exist. One operator argued AI is 20% tool and 80% new process, and that governance embedded directly into agents and code repositories can enforce guardrails while lowering token costs. A change leader noted that dense legalese policies and the overused word 'augmented' erode trust; she urged one-page plain-language governance. Two operators flagged that middle managers are most exposed to agents, draining the institutional knowledge that change champions depend on, and firms are being hired to capture that knowledge fast. Finally, one operator described a disciplined scoring method rating opportunities on impact, confidence, and ease, requiring baseline and future-state metrics before any engagement begins. Together these point to a maturing consensus: measure value up front, set role-level expectations, make governance readable, and protect the human knowledge that adoption quietly relies on.
