Operators are quietly absorbing AI's costs, more workload, data risk, quality rework, and unpaid expertise, while struggling to measure or credit the value it actually creates.
Senior women leaders across healthcare, insurance, accounting, logistics, IT services, and law described a widening gap between AI's promise and how it lands in daily work. The most consistent theme was a productivity ratchet: fluency in AI brings more work, not relief, and faster new hires force skilled staff into constant catch-up. Several named concrete risks. One admitted accessing work systems from a personal device in public, fearing exposure of sensitive data. A communications leader described rejecting AI-authored work on sight, as teams ignore available brand guides and produce unusable output. An IT service provider reported losing clients outright to AI and watching retained clients cut whole teams after one person built an agent. A logistics operator named a measurement trap: you cannot promise no replacements and also report AI savings, and no standard metric exists across units. Finally, operators agreed that AI expertise lives outside job descriptions. Self-taught staff become the unpaid go-to person, eroding billable time without recognition in reviews or pay. The through line is that organizations are capturing AI's value informally while leaving its costs, workload, risk, rework, and uncredited labor, with the people closest to the work. Executives should reset expectations, formalize and compensate AI capability, define honest value metrics, and close the data and quality gaps before adoption outpaces governance.
