Operators across regulated and fast-moving industries say AI adoption is outrunning their guardrails, their training, and their ability to measure value, creating hidden compliance, accountability, and cost risks.

Senior operators across healthcare, health tech, CPG, construction, government, and an AI-native startup described a common gap: AI is spreading faster than the controls, skills, and metrics meant to govern it. A compliance leader warned that vendor tools now add AI through routine updates that cannot easily be stopped, making vendors the main source of shadow AI. A government operator raised a risk others miss: AI prompts can become public record under sunshine laws. Finally, a breakout group concluded that no metrics exist to measure who actually creates AI value, leaving contributions uncredited. Together these point to a maturity gap between enthusiasm and control. Executives should slow deployment enough to install training, access tiers, vendor review, and value metrics before AI becomes embedded infrastructure they cannot unwind.
