Senior operators across finance, HR, IT, entertainment, and translation described a widening gap between pressure to adopt AI and the ability to do it safely or prove it works. Legacy systems, some dating to the 1980s, cannot absorb AI without costly rebuilds, so adoption stalls at email and calendars while core work stays untouched. Cost has quietly shifted from predictable subscriptions to unmetered consumption; one sourcing manager warned a single user could burn tens of thousands of dollars in a day before anyone notices. Measurement is the deepest weakness. Operators mocked token volume as a success metric, and a survey found most organizations have no value measurement framework at all. Data leakage was the universally shared fear, with staff manually stripping personal information or pasting sensitive data into consumer chatbots because sanctioned tools feel unfamiliar. Board pressure often drives imitation, copying competitors' use cases rather than choosing ones that fit, and layering duplicate AI governance onto existing risk frameworks. Meanwhile, service firms face disintermediation as clients use AI to do work they once paid for. The throughline: enthusiasm is high, but the plumbing, controls, and proof are missing. Executives should fix the fundamentals first, auditing which systems can connect to AI, metering consumption, automating data protection, integrating governance into existing risk structures, and defining outcome-based value metrics before chasing the next pilot.
