Operators are converging on a demand that AI prove material P&L value through staged measurement, while admitting simpler process fixes often win.
Senior operators pushed past AI enthusiasm toward hard value discipline. One insisted real transformation value must move the P&L in double digits, citing a patient-service hub that uses conversational AI to sustain therapy adherence. To prove value, an operator offered a three-chapter model: begin with adoption and usage, progress to operational and process excellence, then tie captured data to revenue and P&L metrics. Data quality itself was treated as a leading indicator of solution value. A recurring caution: being strategic about AI includes knowing when not to use it, because people and process work often delivers value faster and cheaper. Operators wanted investment matched to complexity across process automation, machine learning, and true agentic systems. Cost economics drew attention. One raised token optimization through design, questioning whether openness erodes ROI, and called for switchboarding and a cost calculator. Regulated environments surfaced an unsolved problem: developing with AI coding tools on the low side and promoting to classified high-side systems, alongside airgapping and private AI. Data governance for retrieval was named a prerequisite. Finally, one operator floated value-based pricing, paying as a percentage of value delivered rather than nickel-and-diming, when the value is genuine. Together these voices signal a maturing buyer who wants staged proof, controlled compute costs, secure deployment paths, and lasting benefit ownership that drives business decisions.
