Senior operators from several sectors described a common failure pattern: organizations buy AI tools first, then scramble to justify them. They called this backing into adoption, and warned it wastes money while stalling real usage. The fix is to reverse the sequence and start with the business problem, the desired outcome, and only then the tool. They stressed that leaders must define what value means before judging any initiative. Financial return is only one measure. Operational speed, quality, employee experience, customer experience, and talent retention all count. Without an agreed definition, good projects get killed and weak ones survive. The group also urged humility. Leaders rarely know full ROI at the start. Rather than demand immediate financial proof, they should fund a learning phase, track indirect value, and scale only what works. Some value, like retention gains from a better employee experience, emerges slowly. Finally, they rejected uniform enablement. Workforces hold very different levels of AI skill. Operators proposed a tiered approach: teaching basic use cases, offering a safe playground for experimentation, and giving advanced users an environment to build automations and applications. Leadership then watches for patterns worth scaling. The through-line is discipline over enthusiasm: purpose, defined value, matched enablement, and evidence-based scaling.
