Operators are creating substantial AI value through self-taught expertise and informal support, but broken recognition and compensation systems leave that work uncredited.

Senior operators across healthcare, law, accounting, marketing, technology, and managed services described a consistent gap: AI value is being created but not captured. Employees who teach themselves AI quietly become the informal go-to experts, taking on extra projects and support work that falls outside their job descriptions and pay. In billable-hour firms, the problem is sharper. Training colleagues and answering AI questions is valuable to the firm but counts as nonbillable time, directly penalizing the people spreading AI skills. Efficiency gains, workflow improvements, and cost savings from AI often go undocumented and never reach performance reviews, promotions, or compensation. In response, individuals build their own workarounds, keeping brag folders and using AI to summarize their accomplishments. That self-documentation is a signal of a recognition system that is not working. Notably, the group reframed the conversation away from gender bias. Because all staff access the same tools, they argued recognition should follow demonstrated leadership and measurable impact. The practical takeaway for executives is clear. The organizations that measure AI contributions, credit the people enabling adoption, and reward impact directly will keep their informal experts and move faster. Those that rely on current review and billing structures will lose that value and the talent behind it.
