Senior operators across regulated industries, nonprofits, manufacturing, and sales converged on a clear message: the technology works, but the surrounding controls do not. Governance, not adoption, is the pressing challenge. One operator at a federal contractor fears clever prompting of a new assistant could surface confidential pay and HR data despite labeling. Another described employees already going rogue with unsanctioned tools, forcing her team to reverse leaked exposure. Regulated and IP-sensitive operators block mainstream tools entirely, with one avoiding external models to keep trade secrets from reaching competitors. The human side is equally pressing. Operators said efficiency gains create anxiety and pushback when leaders never explain what happens to the freed capacity. Trust is a quieter risk: staff take agent outputs at face value instead of verifying them. Value measurement remains crude. Teams still ask people to estimate hours saved by hand, and wished for an automated way to prove AI's worth. Together these points show a maturity gap. Firms are deploying capable tools faster than they can label data, control access, measure returns, or bring people along. Executives should treat data readiness and access control as prerequisites, not afterthoughts. They should name the plan for efficiency gains before rollout, build verification habits, and establish baseline metrics so ROI rests on evidence rather than guesses. The operators who move deliberately are avoiding the cleanup their peers now face.
