Operators are eager to deploy AI but keep hitting the same wall: weak data, uneven adoption, and no measured value capture, which leaves real impact unfunded and unrecognized.
Senior operators across industry and government describe a common pattern. The appetite for AI is strong, but the foundations are weak. An operations leader at a fast-growing safety firm cannot get executive funding to fix untrusted data, even though poor data will produce poor AI. A creative consultancy director finds uneven adoption makes efficiency and quality impossible to measure fairly. A government workforce body has no AI policy at all, and only its female staff are asking for training. A sales VP stands out as the exception: he built an internal AI system, paces one initiative at a time, and tracks each against KPIs before starting the next. That discipline is rare. Most operators keep informal brag lists but attach no measured dollar value to their work, and few maintain any value audit or knowledge vault. This matters because AI contributions are going unrecognized, and a competence penalty appears to fall harder on women who admit using AI. The through line is measurement. Operators who quantify value, standardize adoption, and fix data first will capture returns and credit that others lose to overload and ambiguity. Executives should fund data readiness before new use cases, cap concurrent AI projects, define minimum AI use by role, and require measured value capture in reviews and negotiations. The winners will not be those with the most AI ideas, but those who sequence, measure, and credit AI work with discipline.
