Senior operators described a common pattern: companies adopt internally built AI and run familiarization training, but lack a defined purpose for the tools. They hold abundant data yet admit they do not know what to do with it. Training taught access, not judgment. Missing skills include fine tuning and fact checking, leaving employees unable to verify or improve outputs. Guardrails are being added through office copilots, valued for meeting prep and communication, but coverage is uneven. Governance is undercut by shadow AI. This shifts governance from model design toward disciplined human curation. Across the discussion, operators converged on what strong leadership looks like: tracking specific usage KPIs, enforcing guardrails that protect customer and corporate information, and keeping people first. The signal for executives is clear. Capability is outrunning strategy, measurement, and skill. The firms that win will define use cases before deployment, teach verification alongside access, close the gap between sanctioned and personal tools, and judge AI adoption by measured value rather than activity.
