Operators are discovering that AI adoption stalls on dirty data, missing access, and absent governance, not on the tools themselves.
Senior operators across financial services, healthcare, and other sectors described a consistent gap between AI ambition and organizational readiness. The loudest theme was data. Several found their data too messy for AI-native tools, with fixes buried inside legacy dashboards rather than in the source. One estimated eighteen months of cleanup; another suggested some organizations may have to dump decades of patched data and start fresh. Domain knowledge emerged as a hidden dependency. One operator described IT staff pulling wrong fields because they did not understand the data, and now hires people with domain backgrounds who know to question outputs. Access compounds the problem. Some operators cannot even see their own data warehouses, forcing blind trust in whoever maintains them. On people, operators pushed reverse mentorship, having AI-fluent younger staff teach tenured employees, plus internal office hours and staged adoption models that name where each person sits and make failure safe. Governance was thin. Only about a third of these operators hold any governance role, and one urged building mandatory validation checkpoints into AI processes so human judgment is not dismissed as resistance to innovation. The practical message for executives: buying tools is the easy part. Value depends on clean data, transparent access, domain-aware validators, and governance that treats human review as required, not optional.
