Senior operators across finance, entertainment, IT, HR, and professional services described a consistent gap between pressure to adopt AI and the readiness to do so safely. Legacy systems block AI at the business core: one entertainment operator said decades of data sit in software too old to modify without a full rebuild. Consulting and professional services face erosion of billable expertise as clients replicate AI output themselves. Cost is a rising concern, with consumption-based pricing letting one user spend tens of thousands in a day while vendors ship AI features before governance exists. Data leakage remains the top risk, driven by staff using personal AI tools with sensitive data, and by manual data-stripping burdens in regulated settings. Measurement is weak: operators dismissed token volume as a meaningless success metric, and a survey confirmed most organizations lack any value framework. Governance is often bolted on separately rather than integrated into existing risk structures, and use cases are frequently chosen by copying competitors. Regulatory fragmentation compounds the problem, as one IT firm found government and finance verticals banning tools that other units are piloting. Across the group, the recurring theme was clear. Executives are being told to move fast on AI, but their infrastructure, controls, and metrics have not caught up. The firms that pause to define value, integrate governance, and match tools to real needs will avoid the costly reversals others are already reporting.
