Senior operators across consulting, software, insurance, and industry converged on one theme: AI stalls not on technology but on people, clarity, and process. An employee survey by one firm found the top adoption barrier was no clear expectation of what each role should do with AI or how it affects performance reviews. Blanket mandates fail. A second operator warned that board pressure to launch AI, paired with defensive data lockdowns, pushes staff toward shadow tools that expose sensitive data, the opposite of the intended control. Several argued governance should live inside the workflow. One consultant called AI adoption 20% tool and 80% new process, and described embedding business rules and context directly into agents so the agent becomes its own guardrail. The same approach lowered token costs, because well-briefed agents stopped searching endlessly. Others flagged a quieter risk: automating middle managers erases the tacit knowledge and change champions who make adoption work. The shared prescription was tunable governance, a 'healthy friction' dial that is monitored and adjusted, plus role-based training before tool access. Underlying it all, one operator noted that top management often lacks a whole-system strategy and mistakes isolated applications for having an AI strategy. Executives should set role-specific expectations and baselines first, enable sanctioned tools before locking systems down, capture manager knowledge before cutting roles, and treat governance as an operational layer inside agents rather than a document.
