Employees are quietly using AI everywhere, and the real work is making that use visible, safe, disclosed, and shared rather than deploying new tools.

Advisors described an organization where AI is already in daily use, but employees hide it and rarely share what works. One called the silence terrible. This shadow usage keeps both good practices and real risks invisible to leadership. The advisors argued that fear, not tooling, is the barrier, and urged leaders to pull back the curtain, ask why people are afraid, and lead with awareness and understanding. Governance gaps stood out. No one knew when employees should disclose that AI helped create content, or who should validate outputs before they leave the organization. Advisors called for an acceptable use policy, disclosure guidelines, and clear review expectations. They also grounded the discussion in concrete limits, noting AI can fail at basic tasks like adding cells and cannot replace human judgment, so fact-checking must be built in. To convert hidden use into shared learning, they proposed recognition programs and department AI champions that reward sharing successful use cases. The through line is practical. Adoption depends less on buying tools and more on removing fear, setting simple rules, teaching where AI fails, and rewarding openness. Executives who make AI use safe to admit, define disclosure and review norms, and build peer champion networks will surface both value and risk faster than those who wait for a formal strategy. The unknown, one advisor said, feels too big, and education is the key to reducing it.
