Operators are moving past AI enthusiasm to hard questions of shifting compute cost, knowledge lock-in, and whether human oversight is real or theater.

Senior operators across manufacturing, ERP, security, and higher education described a shift from AI excitement to economic and governance discipline. A manufacturing IT leader argued that AI ROI is capped while the cost to earn it changes every six months, so contracts must lock in pricing for five years. The same leader refused to rent intellect through SaaS, warning that leaving a vendor later erases the knowledge staff taught the tool. An ERP operator cited evidence that humans still beat agents on coding cost and warned against capex-style upfront AI bets while compute prices fall. Governance concerns dominated. One IT leader described agentic workflows built in silos with no inventory, risking duplicated work and sensitive data leaking into models. Several operators questioned the human in the loop, noting reviewers often just click approve without scrutiny, which shifts accountability to an untrained person and creates legal exposure. Others noted incentive conflicts that make some reviewers the wrong humans entirely. A facilitator shared how lawyers let their agents volley endlessly, using automation to avoid direct negotiation. Underlying all of it was token cost surprise: teams that went to town on AI ran up bills nobody had explained. The through line is measurement. One operator is building a value framework tied to top and bottom line, admitting it is a truth-seeking exercise that may reveal uncomfortable numbers. Executives should treat AI as a long game with real cost, ownership, and oversight controls.
