Senior operators converged on one theme: AI value is lost in the gap between executive ambition and the human and data systems around the tool. One security leader described board pressure to deploy AI colliding with unsecured data, pushing employees toward shadow tools that expose sensitive information. A software engineering leader surveyed his staff and found the biggest barrier was not the technology but the absence of clear role-level expectations and performance measures. Blanket encouragement to "use AI" produced confusion, not output. A change-management leader warned that AI policies written in legalese leave employees unable to tell what is allowed, and that automating middle management erases the undocumented knowledge organizations depend on. A consulting principal reframed adoption as 80 percent new process and 20 percent tool, and reported that embedding business context and data limits directly into agents raised accuracy and lowered compute cost. Another operator described governance as a dial requiring "healthy friction": too strict breeds workarounds, too loose puts the whole company on public chatbots. Across groups, the practical moves were consistent. Set expectations and measurement before rollout. Write governance in plain language. Secure and document data before deploying agents. Capture human knowledge before cutting the roles that hold it. The confidence-practice gap was clear: leaders know the stakes yet admit they have not solved where to start or what to do when AI is wrong.
